Why a Tankless Quote Comes In Higher Than the Unit Price
People price the appliance and then get a quote for something else entirely. In houses of this era the gap is almost always the same thing.

Someone researches tankless water heaters, finds a unit price, adds what feels like a sensible allowance for fitting, and arrives at a figure. Then a quote comes back substantially higher and the natural conclusion is that they are being overcharged.
Sometimes they are. Much more often the quote is for a different job than the one they priced, and nobody has explained the difference. The appliance is genuinely a modest share of a tankless conversion in a house that was not built for one.
The gap is almost always gas supply. Everything else, the mounting, the water connections, the isolation valves, is broadly predictable. The gas side is where a conversion in an eighties house diverges from a conversion in a house plumbed for it from new.
Why the gas line is the whole conversation
A conventional tank heater draws gas slowly and continuously to warm a stored volume. It sips. The demand is modest and it is spread out over time.
A tankless unit stores nothing. It heats water at the moment you open a tap, which means it needs a very large volume of gas delivered in a burst, starting the instant demand appears. The peak draw is not marginally higher than a tank's. It is in a different category.
Now consider what is actually in the wall of a house built in this city in the eighties. The gas system was sized for the appliances installed at the time, which typically meant a furnace and a tank water heater with very little headroom designed in. Nobody was planning for a future appliance with several times the peak demand.
So the line running to the heater is frequently too small, sometimes the branch feeding that part of the house is too small, and occasionally the meter itself cannot supply the total connected load once the new unit is added. Each of those is a different scale of work and the third one involves the utility.

The three questions to ask before shopping for a unit
What size is the existing gas line to the water heater location, and over what run length? Capacity depends on both diameter and distance, so a pipe that is adequate at ten feet may not be at forty.
What does the unit you are considering actually require? Manufacturers publish this and it varies considerably between models. A smaller unit sized realistically for your household may fit an existing line where a larger one will not, and that trade off is worth having in front of you before you fall in love with a specification.
What is the total connected load on the meter once this is added, and can the meter supply it? This is the one people never ask and it is the one that occasionally derails a project after work has started.
Any contractor quoting a tankless conversion should be able to answer all three. If they cannot, the assessment is not finished and the number they have given you is provisional whether they have said so or not. That work sits alongside gas line installation rather than being incidental to the appliance.
Venting, condensate and the garage advantage
The second cost centre is venting, and here local construction usually helps rather than hurting.
Tankless units vent differently from tanks. A condensing unit uses sealed combustion vented through a wall rather than up an existing flue, and it produces acidic condensate that needs a drain and often neutralisation before it goes anywhere.
In the typical Federal Way arrangement, where the heater lives in an attached garage, this is straightforward. A wall vent to the outside is a short run, condensate has somewhere sensible to go, and the unit hangs on the wall rather than occupying floor space. Reclaiming the footprint of a tank in a garage is a real benefit that people underrate until they have it.
It gets more involved where the old heater sat in an interior cupboard on a vertical flue shared with the furnace. Taking one appliance off a shared flue changes the conditions for whatever remains on it, and sorting that out properly belongs to combustion safety rather than to taste.
The local factor that works in tankless's favour
Here is something the national advice gets wrong for this city, and it is worth knowing because it cuts the other way from everything above.
Scale is the primary killer of tankless heat exchangers. The narrow passages that make the technology efficient are also what make it vulnerable to mineral deposition, which is why tankless guidance is full of warnings about descaling intervals and recommendations to install a softener alongside.
That guidance is written for hard water regions. Federal Way's supply is soft to slightly hard, so this is a considerably friendlier environment for a tankless unit than most of the country. Descaling is still worth doing, and the interval here can reasonably sit at the longer end of the range.
It also means the softener recommendation that frequently rides along with a tankless quote is usually unnecessary here. That is a real saving and it is worth pushing back on if it appears on your estimate without a hardness measurement to justify it.
Who it actually suits
It suits a household with high hot water demand spread through the day, in a house the owners expect to stay in for a long time, where the gas infrastructure is either already adequate or is being opened up for other work anyway. In that combination the payback is real and the endless supply is a genuine daily improvement.
It suits less well a small household where a tank was never the constraint, a house likely to change hands within a few years, or a situation where the gas upgrade cost swallows several years of efficiency benefit before the clock even starts.
One quirk is worth hearing about beforehand so it does not read as a fault later. Reopen a tap shortly after shutting it and you get a brief slug of cool water before the burner catches up. That is inherent to heating on demand rather than a defect. Better units soften it, and adding a small buffer tank removes it entirely.
If the gas assessment comes back saying your line cannot support it without significant work, that is worth knowing before rather than after, and it is a gas line question with its own price attached.
And if the honest answer for your house is that a conventional tank is the better purchase, that is a legitimate outcome rather than a failure of ambition. In a garage with existing venting and no gas constraint, a tank is frequently the sensible default.
